An investment case can look compelling and still depend on assumptions that have not been tested in the business itself: available capacity, durable customer or professional relationships, or operating improvements that look easier in a model than in practice.

Before the deal

Market growth and historical financials can show that a business is attractive. They do not necessarily show which earnings are durable, what changes after ownership, where the operating constraints sit, or whether the upside can be delivered.

We test the few assumptions that could change the investment thesis or value-creation plan, including quality of growth, customer or professional behaviour, capacity, scalability and sector-specific risks.

The aim is clarity on:

  • what to buy
  • what to pay
  • what must happen after the deal

We complement, rather than duplicate, the wider deal team.

First 100 days

Whether planning starts before close or sharpens after ownership begins, the challenge is the same: turn the thesis into a small number of priorities management can execute without disrupting what makes the business valuable.

We help validate the baseline, test which value-creation assumptions still hold, identify people or capacity constraints and clarify ownership of the first wave of change. In multisite care, for example, some functions may be centralised while clinical decisions and local customer relationships stay close to each site.

The result is a practical operating agenda management can actually run, with clear priorities, measures and a review rhythm.

In the portfolio

Reporting can show where performance is off plan, but not always why. Two sites can show the same revenue gap for completely different reasons: one may lack demand, another may have demand but lose capacity through scheduling or workflow.

We go below group averages to isolate the few constraints or opportunities that materially affect growth or earnings, connecting commercial outcomes with capacity, people, workflow and economics.

Once the constraint is clear, we can work alongside the team to design and test the response, measure whether it works and scale what succeeds. The value comes from turning diagnosis into measurable operating change.
